Gas in the Closet or a Pump in the Yard: Heat When the Thermometer Lies

On a January night in snow country, comfort is not a slogan. It is whether the house holds 70°F when the wind is working the siding and the utility meter is spinning. That is why the heat-pump-versus-furnace argument will not end. One side is pointing at a machine that moves heat instead of burning fuel and now claims it still works at 0°F. The other side is pointing at a 96% AFUE furnace that does not negotiate with the outdoor coil. Both can be right on the same street. The fight is about design temperature, electric rates, gas availability, and how much backup you are willing to own.

What Each Camp Is Selling

The cold-climate heat pump people are selling one outdoor unit that cools in July and heats in January by squeezing heat out of air that feels like it has none left. Inverter compressors, bigger coils, and better vapor-injection tricks have moved the old “heat pumps die at freezing” story. When the grid is reasonably clean and the house is reasonably tight, the annual energy math can look excellent. You also get rid of a chimney conversation and a combustion-air conversation.

The high-efficiency gas furnace people are selling a known peak. On the coldest hour of the year, gas still makes a lot of heat in a small box without asking the outdoor unit to defrost. A 95–98% AFUE furnace plus a separate air conditioner (or a dual-fuel pairing) is the conservative Midwestern default. Gas prices bounce. So do electric rates. The furnace side is betting that reliability at design temperature still wins arguments at 6 a.m.

Manufacturers wear uniforms. Mitsubishi, Daikin, Carrier, Trane, Bosch, and the rest publish low-temperature capacity charts that look heroic. Goodman, Rheem, Lennox furnace lines and the gas utilities publish “what happens when the pump defrosts” stories. Read the capacity at your design temperature, not the nominal 47°F number on the brochure.

Why Reasonable People Split

A heat pump’s output falls as the outdoor air gets colder. A good cold-climate unit still delivers at 5°F or below; it just may not deliver the whole house without help. Defrost cycles steal a few minutes of heat and can blow a cool draft if the indoor coil is not set up well. Electric strip backup is simple and can be expensive to run if it becomes the real system.

A furnace does not care that it is −12°F except for the pipe and the venting. It does care about a blocked flue, a cracked heat exchanger someday, and a carbon monoxide plan. It does not cool. You still buy an air conditioner. Two machines, two service calls, one familiar winter.

The debate stays tied because homes, rates, and winters are not standard. A tight new ranch with good insulation is a heat-pump house. A leaky 1920s two-story with original windows and a bargain electric rate that spikes at 5 p.m. is a different spreadsheet.

Heat Pumps When They Deserve the Pad

Choose a cold-climate, inverter-driven heat pump when:

  • The envelope is decent or you are fixing it in the same project.
  • You can size for the heating load at the actual winter design temperature, not for cooling only.
  • You have a plan for the last 10°F: larger unit, dual fuel (pump plus gas furnace), or a modest amount of electric heat that rarely runs.
  • Ducts are sealed and in conditioned space, or you are going ductless in the rooms that matter.
  • Someone will set the curves correctly. A pump left on a thermostat that slams 72°F after a setback will bring on backup heat and ruin the bill.

Ask for a Manual J, the capacity table at 5°F or 0°F, and the backup strategy in writing. If the installer shrugs and says “these heat down to twenty below” without a number of Btus left at that temperature, keep shopping.

Furnaces When They Still Deserve the Closet

Choose a high-efficiency condensing furnace when:

  • Design nights are brutal and you want full heat without a science project.
  • Gas is already in the house and the venting path for a condensing unit is possible.
  • You like a simple service market. Every town has a furnace tech.
  • Dual fuel is the compromise: furnace for the deep cold, heat pump for the rest of the year and for cooling.

Condensing furnaces make acidic water and need a drain that will not freeze in a crawlspace. They need combustion air and a CO alarm that actually works. Efficiency in the mid-90s is real. It is not free heat.

Dual Fuel Is Not Fence-Sitting

A heat pump above the coil and a furnace below is how a lot of cold-climate houses stop arguing. The pump handles shoulder seasons and moderate cold. The furnace takes the polar nights. The control has to switch on cost and temperature, not on folklore. Done wrong, you own two systems that fight. Done right, you own winter without strip-heat bills.

Energy, Carbon, and the Bill You Can Touch

Heat pumps can deliver more heat per unit of energy than a furnace when outdoor temps are friendly. That advantage shrinks in a cold snap. Your electric rate, demand charges, and whether you have solar change the winner more than a brand name. Gas is a commodity with its own spikes and a vent that dumps water vapor and combustion products outside.

Weatherization—air sealing, attic insulation, decent windows—makes either machine smaller and quieter. The cheapest Btu is the one you do not have to make. People skip that and then blame the equipment.

How a Homeowner Should Decide

  • Get a load calc. Guessing tonnage from the old unit is how you buy discomfort.
  • Price installed systems with the same duct repairs on both quotes.
  • Compare the pump’s output at your 99% design temperature to the house load. If it covers most of it, a heat pump (or dual fuel) is in play. If it covers half, you are buying a summer toy with a winter attitude.
  • If gas is not in the street, do not pour a tank in the yard just to win a forum. Look at a properly sized pump and insulation first.
  • If you already have a newish 96% furnace and a tired AC, a heat-pump swap of the outdoor unit and coil may be the renovation. If you already have a heat pump that screams and ices over, you may have a charge, airflow, or sizing problem—not proof that gas is destiny.

Manufacturers will keep publishing charts. Your winter will keep publishing nights. Match the machine to the night and the rate, not to the loudest brochure.
